When Leadership Help Isn’t the Same as Hiring HR

If your problems are paperwork, policies, and compliance, you need HR help. If they’re alignment, turnover, or everything running through you, you need leadership help, and an HR hire won’t fix it.

Plenty of owners reach 30 or 40 people, feel the strain, and decide it’s time to hire HR. Sometimes that’s exactly right. Sometimes it’s an expensive way to avoid the real problem.

What does HR actually fix?

Good HR support handles the operational side of people:

  • Payroll, benefits, and leave
  • Handbooks and policies
  • Hiring paperwork and onboarding
  • Compliance with employment law
  • Documentation when things go wrong

These matter. When they’re done badly, they create legal risk and frustration. If this is where you’re struggling, an HR hire, a fractional HR provider, or a PEO can help.

What problems won’t an HR hire solve?

HR can’t fix how the owner leads. That’s not a criticism of HR. It’s just not their job, and they usually report to you, which makes it hard for them to tell you the truth about your leadership.

An HR hire won’t fix:

  • Partners who aren’t aligned. HR can’t make two owners agree on priorities.
  • Decisions that bounce back to the owner. That’s about how authority is handed out, not about policies.
  • Meetings that change nothing. That’s how the business makes decisions.
  • Good people leaving because they can’t see a future. A better handbook won’t keep them.
  • A team that experiences your leadership differently than you think. HR won’t see that gap any more clearly than you do.

How do you tell which problem you have?

Look at your biggest frustrations from the last three months. Sort them into two piles.

HR problems sound like:

  • “We’re not sure we’re compliant.”
  • “Onboarding is a mess.”
  • “Nobody knows what our PTO policy is.”
  • “We had a termination go badly.”

Leadership problems sound like:

  • “My partner and I keep pulling in different directions.”
  • “I can’t take a week off.”
  • “We keep losing good people and I don’t know why.”
  • “We talk about the same problems every week.”
  • “My managers won’t make decisions without me.”

If most of your list lands in the second pile, hiring HR will help you feel like you did something, but the problems will still be there in six months.

When does it make sense to do both?

Often. Many businesses at 20–80 people need basic HR support and leadership work at the same time. The mistake is expecting one to do the other’s job.

A reasonable order: get the basics covered first through payroll, a simple handbook, and compliance support, whether that’s a person, a provider, or a PEO. Then work on how you and your core leaders lead the team. The second one is where most of the growth comes from.
